What brand of alginate are you using?
I use about 4-5 Oz of alginate per Lb of water and it goes on great. Lots of things to consider--water temp, quality of water, and even the different batches of alginate can set up and react differently. Better to do a small batch to see how quick it sets up and how it reacts. Make adjustments from there and you should be good to go. I usually mix it a little thinner and get great results.
